Have you considered trying shaft switching? I rigged this and wove a few samples before deciding to build the Collingwood style device.

Included:
* Two modified shaft rods with 3d-printed combs on top for holding the beaded heddles.
* About 25 heddles pairs tied to beads and 5/8" steel weights
* Several more heddles pairs tied to beads but not finished with weights
